Who are they and what do they do?
I'm often asked about the term "black belt" as it relates to six sigma. What,, quality control, precisely, is a black belt? Where did the term originate? For that matter,, quality control, where did the term "six sigma" originate? And, while we're on the subject, what's a green belt or master black belt?
Let's start with the term "six, quality control, sigma." In a conversation with Ed Bales of Motorola, quality control, University, I learned that, quality control, Motorola coined the term in 1986. As those who have worked in quality, quality control, for a while know, this term has statistical roots in the technique known as process capability analysis. Prior to the Japanese industrial invasion of U.S. markets, quality practitioners were happy with three sigma quality, which translates to about three errors or defects per 1,000 items for processes in a state of statistical control. Motorola discovered that its processes weren't in statistical control--estimates based on field failure data indicated that Motorola's processes apparently drifted by an average of 1.5 standard deviations. In a conversation with ex-Motorola trainer Mikel Harry, I learned that he considers the Cpk index--which measures short-term process variability under statistical control--worthless. Harry prefers the Ppk index, which measures actual performance, quality control, rather than process capability. (Note that many experts, including me, disagree strongly with Harry on this issue.) In any case, before computing expected process failures,, quality control, Motorola adds this 1.5 standard deviation, quality control, . Thus, when we hear that a six sigma process will produce 3.4 parts-per-million (PPM) failures, we find that this PPM corresponds to the area in the tail beyond 4.5 standard deviations above the mean for a normal distribution.
Motorola also adopted the terms "black belt" and "green belt." For my book The Complete Guide to Six Sigma, I did extensive research into what employers expect of, quality control, people with these titles. Here is a summary of these various responsibilities:
Master black belt--This is the highest level of technical and organizational proficiency. Because master black belts train black belts, they must know everything the black belts know, as well as understand the mathematical theory on which the statistical methods are based. Masters must be able to assist black belts in applying the methods correctly in unusual situations. Whenever possible, statistical training should be conducted only by master black belts. If it's necessary for black belts and green belts to provide training, they should only do so under the guidance of master black belts. Because of the nature of the master's duties, communications and teaching skills should be judged as important as technical competence in selecting candidates.
Black belt--Candidates, quality control, for technical leader (black belt) status are technically oriented individuals held in high regard by their peers. They should be actively involved in the organizational change and development process. Candidates may come from a wide range of disciplines, quality control, and need not be formally trained statisticians or engineers. However, because they are expected to master a wide variety of technical tools in a relatively short period of time, technical leader candidates will probably possess a background in college-level mathematics, the basic tool of quantitative analysis. College-level course work in statistical methods should be a prerequisite.
Six sigma technical leaders work to extract actionable knowledge from an organization's information warehouse. Successful candidates should understand one or more operating systems, spreadsheets, database managers, presentation programs and word processors. As part of their training they will be required to become proficient in the use of one or more advanced statistical analysis software packages.
Green belt--Green belts are six sigma team leaders capable of forming and facilitating six sigma teams and managing six sigma projects from concept to completion. Typically, green-belt training consists of five days of classroom training and is conducted in conjunction with six sigma team projects. Training covers facilitation techniques and meeting management, project management, quality management tools, quality control tools, problem solving, and exploratory data analysis. Usually, six sigma black belts help green belts choose their projects prior to the training, attend training with their green belts and, quality control, assist them with their projects after the training.
Although the martial arts terms described above are common, they are by no means universal. Companies and consulting firms often create their own titles to describe the work done by these technical leaders, quality control, .
Unfortunately, there is no standard describing the body of knowledge people with these titles must master, let alone licensing or certifying credentials. Today, obtaining recognition as a six sigma expert involves little more than plunking down six-digit sums of money, quality control, to attend six sigma training offered by consulting firms. Exactly what these "experts" actually know about the subject is a mystery. However, this is changing with the formation, quality control, of a new quality organization,, quality control, the International Quality Federation (IQF). One of its first activities is the development of a certification program for six sigma black belts. The IQF plans to offer the certification examination online through its Web site at www.iqfnet.org. The IQF does not offer six sigma products or services, so it can focus on the requirements objectively.

What you need to know about Yahoo is that it is not a search engine but a directory. The listings are placed in the directory by human category editors who visit your website and decide whether or not it is acceptable. This makes it crucial to have your site ready, and appealing.
When you submit all of your information to Yahoo make sure that you fill out their submission forms correctly and EXACTLY the way you want it. What I mean is that you must make sure, quality control, that if you want certain words capitalized, then they must be capitalized on the Yahoo Submission Form.
Let's begin...
Step 1: Inspect your ALL of your Web pages!
Before you even consider submitting to Yahoo, go to your website and look EVERYTHING over and ask yourself the following questions:
1. Is my page finished? Incomplete or Under Construction pages will, quality control, not be listed. If your site is finished, make sure all Under Construction Graphics are removed.
2. Does my site offer quality, useful, original content? Content is the key with Yahoo. Yahoo does not consider themselves 'judges' but instead providers, quality control, of useful resources. You can increase your content by providing new high quality articles and advice, provide free software downloads, or offer special online services and resources.

A quick way to increase your loading speed is reduce the size of your graphics or the number of graphics you have on each web page.
5. Are any of my links or graphics broken? No directory, especially Yahoo, will list your site if it has ANY broken links or graphics, regardless of the quality of it's content.
6. Do I use as many of my Keywords in my sites hyperlinks as possible? You want to make sure your hyperlinks use the same keywords that you, quality control, will use in your, quality control, Title, Description, and URL because it will significantly increase your relevancy. Instead of using "Articles" as a hyperlink, you can use your keyword such as "Marketing Tactics".

Step 2: Choose, quality control, Two Categories on Yahoo!
Yahoo will allow only your homepage to be listed in two separate categories. What this means, quality control, is that you need to ensure that you pick the two best categories that:
* Best matches your website, products, and services.
* Appears closer to the top in a series of search, quality control, results because when someone does a search on Yahoo, Yahoo returns, quality control, categories first, and then categories with a few major sites in them next.
* Has the least amount of competitors.
Use My Proven Strategy!
Go to www.Yahoo.com yourself and conduct, quality control, searches, quality control, for your Top 5 Competitors. Type in their company names or their URLs, quality control, . You will find that most of them are listed in only two categories.

Once again, Cut and, quality control, Paste the resulting category, quality control, URLs into the same "YAHOO SUBMISSIONS" Document that you created for later use.
Answer the questions again:
1. What categories are my competitors listed under?
2. How many total results are listed?
3. What keywords are each of my competitors using?
Take a look at all of your resulting categories and decide if your prospect will spot a category and click on it first, or if they will scroll down and look for a site that is listed in a category below. Put all of your answers into your "YAHOO SUBMISSIONS" Document, quality control, .
Based on all of the answers, choose the Two Categories where you would like your Website listed and highlight these in BOLD.
The Yahoo Category Editor will most likely put you in the category with other Websites or business like yours. For instance, though you might really want to be in the 'teachers category' because you sell to teachers, you will end up in the textbooks category if that's what you make. But you will definitely want to choose which Two Categories you want to be put into yourself, quality control, and submit these to Yahoo.
Note: If you have a local business or if your site is related to a local city or country, it's a good strategy to choose one of your Categories, quality control, to be in Yahoo's Regional Section. These directories are much smaller, and usually you can get listed there much faster than the main directory.

Once you have a listing, you can resubmit elsewhere, and inform them that your site/company has a listing in a regional category.
Step 3: Re-examine your Keywords!
Look again at what keywords your competitors are using and, quality control, decide if they are similar to your keywords or better.
Yahoo, like most engines, indexes words, phrases AND characters. This means if you're searching for "travel," you will also find "traveling" and "travels."
If it will look good, change your keywords using the longest variation of your important keywords. In our "travel" keyword example, the word "travel" is also present in the words "travels" and, quality control, "traveling." With Yahoo, by using the word "traveling" you are assured hits when people search on "travel" OR "traveling." You are, in effect, protecting two keywords for the price of one!
Put your Keywords in your "YAHOO, quality control, SUBMISSIONS" Document that you created earlier.
Step 4: Write your Websites Title!
If you're a commercial site, you won't get added by using a title that just describes the site content and not the company name.
Don't use marketing lingo like, 'We're the best.' If category editors have a choice between a site title like, 'Top quality cars at affordable prices' or 'Tommy's Auto, quality control, Sales,' they will spend more time on the one using the correct title.
Yahoo Category Editors will do everything they can to find the legitimate name of your business. They prefer it if you go by the name you gave your business as a site title. This is why it is important that you buy a Domain Name that will be optimized for Yahoo.
You will want to consider alphabetical superiority if you have control over your company name naming your company a, "d.b.a. (doing business as)" for the purposes of your, quality control, Website to be first in a, quality control, category can result in a tremendous volume of traffic. This is no different than what people have been doing in the phone book for years:

Obtain the Domain Name of "A+FREE-HIGH-QUALITY-GRAPHICS.Com" from www.DirectNic.Com for only $15.00 and use this Domain Name as your Primary Domain Name to your website. Then replace Ray's Web Graphics on all of your web pages to "A+FREE-HIGH-QUALITY-GRAPHICS.Com".
You can still use www.RaysWebGraphics, quality control, .Com as a Secondary, quality control, Domain Name. Step 5: Write your Websites Description!
Your websites description is very important because this, quality control, is what will be displayed to people when they are looking through the Yahoo Search Results. Here are my secret techniques you should employ when creating your site's description.
Your description must:
* Be under 25 words or 200 characters including spaces. If your description is at 26 or 28 words then use a "-" between words so that you can to reduce your word count. Such as HIGH-QUALITY-GRAPHICS, etc. Use this sparingly; you don't want more than 4 words with spaces between them.
* Begin with your Top 3-4 Keywords and they must be CAPITALIZED. Fill in as many other keywords as possible. Capital letters rank higher than non-capitalized letters. "MORTGAGE" will rank higher than its lowercase equivalent, "mortgage." Yahoo specifically asks you not to use text in all caps in your entire site description, but you can at least capitalize the first Three to Four Keywords.
* Contain no ad copy or anything that smacks of marketing hype and be well written with just the facts.
* Avoid any stop words, like "the" or "and" and so on.
Yahoo does rank sites alphabetically within categories - this I know for certain. What you may not know is that when Yahoo, quality control, returns matches for Keyword Searches, after the categories are returned, Yahoo returns Websites within each category, and only the sites within those categories that are most Relevant to the Keyword Search.
This means that Yahoo looks at the prominence and frequency of keywords in your site title, description and URL.
Step 6: Submit your Website to Yahoo!

If you don't make it in, ask yourself the same questions at the beginning of this article and follow the steps. Only this time change the wording to 'how can I improve on each one'. Once, quality control, your site has been reevaluated and improved, submit it again.
SPECIAL NOTE: Some Websites that contain timely news or information can sometimes get indexed very quickly -if you ask for it! For instance, Yahoo has a "very specialized, quality control, movie surfer" who specializes in getting movie sites listed as quickly as necessary for release dates.

Go to http://www.yahoo.com and search on your domain name. Simply type your domain into the search screen, http://www.yourcompany.com

Don't Hire A Grump To Deliver Great Customer Service

How often have you had to endure the ordeal of being served by a grump? It's the wrong person in the wrong job. It makes one wonder how that person got hired for that job, who trained them, and whether the company really cares about having happy customers. We've all heard people exclaim clich้s about "exceeding customer expectations" and being, quality control, "customer-centric" but in reality, those statements are often just disappointing window dressing for "business as usual," especially when they employ a grump to be of service to their customers, quality control, .
In order for a company to deliver on its customer service promises, it has to invest in the systemization of the delivery of its products and services, establish policies that reflect the ethos of serving the customer, properly train the people who work with the customers,, quality control, and maintain the culture of being customer-centric for the long term. Exemplary customer service is not just the "project of the month." It is a long term commitment and it starts having policies and culture in place that reflect the mantra, quality control, of delivering outstanding customer service and by not hiring grumps to work with customers.
Please realize that I am not discriminating against grumps. There are many places where grumps are very valued employees, they are usually, quality control, great at quality control and highly technical positions, just not in positions where they have to deal with demanding customers.
While there are sophisticated assessment tools that can be used in the hiring process, the person(s) who interview prospective candidates should also be using some common sense when assessing the qualities of the person interviewing for the job. I call it a "grump elimination test."

Does the candidate smile easily or is it a fake attempt to appear friendly and helpful? Is this a person you would like to help your customers? If they don't pass the "grump elimination test" don't hire them for sales or customer service positions as the consequences are that you will take happy customers and turn them into grumpy customers, finally into ex-customers and that will certainly make a grump out of you.

Due to the over regulation, quality control, in the Franchising Industry and the litigation it is important to keep impeccable records. From the first phone call, email to the signing of the franchise agreement everything should be documented. Below is a checklist we created for our franchise company and one I wish you would consider when creating your own. I recommend, quality control, you copy this article and then modify it to fit your business model.
You must understand that without proper documentation you might find your company entangled in meaningless and wasteful litigation instead of spending the time on expanding your market share and, quality control, brand name. Below is our sample checklist we use at the Car Wash Guys, you may have this and modify it at will, I dismiss any copyrights to you. Now remember, quality control, our Franchise is a specialty type business, mobile car wash and the franchisee must be in excellent physical condition, where as your business model may wish to screen for other things.
1. Telephone Interview with Founder or Designated Person. (Minimum 30 min.) Friendly conversation; Lots of listening. Notes will be taken on "Pre-Screening, quality control, Phone Worksheet". This worksheet will be kept in a file if prospective franchisee is qualified. A resume will be asked for at this point. It should be faxed or mailed to headquarters. If none, quality control, is available, one will be created from the phone interview.
2. Resume Is Reviewed and compared to notes from phone interview, quality control, for consistency. If it is acceptable, then we proceed. If it is not, process ends here. If, during the phone interview we created a resume for the prospective franchisee, it will be mailed to them so they can use it in their next interview. We will also send a copy to A Contract Employment Agency, a company with whom we network. They in turn will send us qualified prospects.
3. Timed Run is performed by prospective franchisee. Designated Person will time prospective franchisee on a running track. He or she must run one mile in under 7:30 minutes. "Timed Run Form" will be signed, quality control, and dated by both prospective franchisee and Designated, quality control, Person. If , He or she fails test, they will be given a workout schedule based on their actual time. They may try again in two weeks, or when they feel ready.
4. Ride Along with a crew. Two crews will be assigned to a new prospective franchisee. After the run, on the same day, prospective franchisee will spend all day helping a crew.
Second Ride Along will occur the following day, quality control, with a different crew to assure that the prospective franchisee understands how much work there is.
5. File Is Created in prospective franchisee's name. Included are: Pre-Screening Phone Worksheet, Resume, Timed Run Form, Ride Along with Summaries from Crews. This checklist, quality control, will be paper, quality control, clipped to front of file.
6. Letter Of Intent is asked for from prospective franchisee. When received it is put in file and "Request to Join Team" form is sent out.
7. Request To Join Team Form is mailed to prospective franchisee. It must be mailed back in 15 days or prospective franchisee must go back and work on a third crew for one day. Hesitation means they are not quite sure yet or they falsified information.
8. Reviewing Of Request To Join Team Form will be screened by two Ride Along Crew managers and three other franchisees or independent contractors, a woman not associated with our company, a Quality Control consultant,, quality control, a customer or the founder. All people Involved get one, quality control, vote except Founder; he gets three. (Unless there is a third Ride Along Crew, then he gets only two). Prospective Franchisee must have 2/3rds. (12 Total, 8 to win!)
9. Request To Join Team Form Is Faxed to our favorite leasing company if they will be borrowing to buy the franchise or Wells Fargo Bank where the credit card processing will be done. Leasing company will notify us if prospective franchisee is credit worthy and fax us a TRW print out. Wells Fargo will do, quality control, a background check and see if prospective franchisee qualifies for a merchant account.
10. Extensive Background Check will be done by a contracted private investigation firm. Check will include: FBI Report, Court Records, etc. He/she must pass or other arrangements must be made.
11. Meet With Prospective Franchisee - This will be the first official one on one meeting. Present at this meeting will be prospective franchisee, and his advisors, spouse, parents, investors, etc. Also present: Founder or Designated Person and eight other associates, members of the Executive Committee and franchisees or independent contractors.
12. Vote On Prospective Franchisee to determine if prospective franchisee is good enough. All information will be on the, quality control,, quality control, table, literally. On the table will be: Credit Report, Wells Fargo Approval Application, Leasing Company Tentative Approval, FBI Report, Court Records, Letter of Intent, Etc. He/she will be able to defend themselves against hearsay or false information on collected documents. Other items, quality control, on table will be Pre-Screening Phone Worksheet, Resume, Timed Run Form, Ride Along Summaries and of course, The Request To Join Our Team Document. All nine people vote; Anyone absent will have their vote replaced by Founder or Designated Person, quality control, . (2/3rds to win)
13. Approval will initiate a distribution of agreements for the prospective franchisee to sign:

Leasing Application for Equipment
Cellular Agreement
Supply Ordering Agreement
Non-Disclosure, quality control, Agreement
Bank Account Forms & Merchant Account Agreement
Non-Competition Of Other Franchisees Promise

Document Receipt Form.
14. Returning of Forms - The prospective franchisee will return signed forms. No payment may be taken for 10 business days. We will use fifteen days to be safe. He/she may be placed in training until then.
